Zapier vs Make vs n8n for CRM Automation

Start on Zapier, move to Make when the logic branches, run n8n when you need control over data and cost. The tool matters far less than most comparisons suggest, and here is the part that actually decides whether your automation survives a year.

Start on Zapier, switch to Make when the logic starts branching, run n8n when you need control over your data or your costs. That ordering holds for most revenue teams under 50 seats, and the switching points are specific enough to plan for.

The uncomfortable part: for CRM work, the platform choice is not what determines whether your automation is still running in a year. Error handling is. All three tools will happily build you a workflow that silently stops firing, and none of them will tell you it happened.

Pricing models on all three changed during 2025 and 2026. Verify current numbers before committing; the structural differences below are what stay true.

What actually matters for CRM work

Generic comparisons rank these tools on app count and price. For capture-layer automation, four things decide the outcome, and only one of them appears on a pricing page.

1. What happens when a run fails. Your call transcript arrives, the CRM API is rate-limited, the write-back fails. Does the run retry? Does the data queue or vanish? Does anyone find out? This is the difference between automation and an expensive way to lose customer conversations. Make gives you explicit error routes per module; n8n lets you build whatever you want; Zapier's autoreplay is real but sits on higher tiers.

2. Cost shape at your actual volume. Task-based and operation-based pricing behave very differently once a single incoming call fans out into transcription, extraction, enrichment, write-back and a notification. That is six operations per conversation. At 20 reps taking 8 calls a day, that is roughly 19,000 operations a month before anything else runs. Model your real fan-out; the per-unit price is nearly irrelevant next to the multiplier.

3. Whether customer conversation data leaves your control. Call transcripts are among the most sensitive data your business holds. Self-hosted n8n keeps processing inside infrastructure you control. For regulated industries this is frequently the whole decision, and it is worth establishing before anyone builds anything.

4. How AI steps are handled. All three now have native model steps. The differentiator is not that they call a model, it is whether you can enforce structured output, validate it before write-back, and route the failures somewhere a human sees. Unvalidated model output written straight into a CRM field is how you get a pipeline full of confident nonsense.

The switching points

Rather than picking once, plan the moves. Most teams should expect to make at least one.

Start on Zapier when: you are automating your first two or three paths, you want them live this week, and volume is modest. The app coverage is genuinely the best available and the time-to-first-working-thing is unmatched. This is the correct starting point far more often than technical people admit.

Move to Make when: your workflows need real branching (if the deal is in stage X and the account is enterprise and the last touch was over 14 days ago), or when the Zapier invoice starts looking like a real line item. The visual model handles complexity that Zapier flattens awkwardly, and at volume it is materially cheaper.

Move to n8n when: any of these is true. Transcript or customer data cannot sit in a third-party cloud. Your fan-out is high enough that per-operation pricing dominates the budget. You need custom code in the middle of a workflow, which for CRM write-back logic is common. Or you want the automation to be an asset you own rather than a subscription you rent.

The cost of moving is real but smaller than it looks: the integrations are mostly the same APIs, and what transfers is the logic you already worked out. Rebuilding a proven workflow on a new platform is usually days, not weeks. Designing it the first time was the expensive part.

The self-hosting question

n8n self-hosted is free in licence terms and not free in reality. You are running a server, applying updates, holding credentials, monitoring uptime and owning it at 2am. On a small VPS the infrastructure cost is trivial next to a Zapier bill at volume; the operational cost is what you should actually be weighing.

Take it on if you have someone technical who will still be there in a year, or if data residency makes it non-negotiable. Do not take it on to save $60 a month. That trade reverses the moment the server needs attention during a quarter close.

A worked capture path

What the first capture path looks like, on any of the three:

  1. Trigger: meeting ends, recording available from the conferencing tool
  2. Transcribe: transcription service returns text with speaker labels
  3. Extract: model call returning strict structured output, summary, next step, objection, proposed stage, confidence
  4. Validate: reject anything malformed or low-confidence rather than writing it, and route it to a human queue
  5. Write back: update the correct CRM record, attach the summary, propose but do not commit the stage change
  6. Confirm: notify the rep with a one-click confirm or correct
  7. On failure: retry with backoff, then alert a named human, never fail silently

Steps 4 and 7 are the ones that get skipped, and they are the ones that determine whether this is still running next year. Note also that step 5 proposes rather than commits, and step 6 keeps a human in the loop. That is rung 2 on the Pipeline Automation Ladder, and the confirmation step is doing more work than it appears to: it is what makes the data trustworthy and what makes reps trust the system.

What none of these tools fix

The platform question absorbs a lot of evaluation energy that would be better spent elsewhere. None of these tools will tell you which capture path to automate first, decide what belongs on which record in your pipeline, or stop you from automating the reporting layer while capture stays manual. That last one is the failure mode that actually matters, and it is entirely tool-independent.

Pick the one your team will maintain. Build one path. Measure it. Then argue about platforms.

Native tools are simpler where they fit; the automation platforms earn their place when the work spans several systems, which capture-layer work usually does.

What about security when transcripts pass through these tools? Call transcripts contain some of the most sensitive data a business holds. On the hosted platforms, that data traverses their infrastructure under their terms, which is acceptable for many businesses and disqualifying for some. Self-hosted n8n keeps processing inside infrastructure you control. Decide this before building, not after.
