For a 20-seat sales team, a first capture-layer automation build lands roughly between $15,000 and $60,000 in year one, all in. The spread is wide because it is driven almost entirely by how many capture paths need automating and what integration work sits underneath, not by rates. Below that range you are usually buying brittle work; above it, on a team that size, you are usually buying scope you do not need yet.
The more useful number is the one nobody invoices you for. Sequence matters more than scope. One path shipped and measured beats three commissioned at once, because the first one tells you whether the estimate for the other two was real.
Bucket 3 - platform
For 20 seats, budget roughly:
- CRM licences: you are already paying these. Not a project cost unless someone talks you into a tier upgrade, which they will try.
- AI add-ons or credits: the fastest-moving line in the whole budget. Vendors have shifted to credit and consumption models, which means the number is a function of usage rather than seats. Model it at your expected volume, not at the list price per unit.
- Transcription and meeting capture: commonly $10-$30 per seat per month, so $2,400-$7,200 a year at 20 seats.
- Automation tooling (Make, n8n, Zapier or self-hosted): $0-$3,000 a year at this scale. Self-hosted n8n on a small VPS is a rounding error; Zapier at high task volume is not.

Buy the commodity, build the specific. Transcription, enrichment and email sync are commodities; paying for them is nearly always cheaper than building them. The write-back logic that decides what belongs on which record, in your pipeline, with your stage definitions, is the specific part, and that is where the value sits.
