Automating Call Logging and Note Capture: A Build Teardown

Call and meeting capture is the first path worth automating, and roughly a fifth of the work is the AI. Here is the whole build: the extraction schema, the confidence thresholds, where the write-back actually lands, and the seven failure modes that decide whether it is still running next year.

Automate call and meeting capture before anything else, and expect the language model to be about a fifth of the work. The model turns a transcript into structured fields reliably enough to be useful on day one. The other four fifths, deciding what to extract, working out which record it belongs to, validating before writing, and building a confirmation surface reps will actually use, is what determines whether the thing survives contact with a real sales team.

This is a teardown of that build. It is the rung-2 path from the Pipeline Automation Ladder, and it is the one I build first in almost every engagement, because it is where the seller hours actually go.

Why this path first

Ask a rep where their CRM time goes and the answer is almost never "updating the deal stage." It is reconstructing what happened on calls: who said what, what the objection was, what they promised to send, when to follow up. That reconstruction happens hours or days later, from memory, and it is lossy in both directions. The record is thin, and the rep resents producing it.

Automating it is unusually well-suited to what language models are actually good at: turning unstructured speech into structured fields against a known schema. That is a narrow, checkable task, not a judgement call.

Two secondary effects matter as much as the time saved. Capture coverage jumps, which is what every downstream rung depends on. And reps get something before they are asked for anything, which is the only reliable way to change CRM behaviour. That dynamic is the whole subject of getting reps to use the CRM.

The pipeline, end to end

Seven stages. The interesting ones are 3 through 6.

Stage 3: the extraction schema

The single biggest quality lever is what you ask for. Vague instructions produce vague output. Ask for a strict object with named fields, and require the model to return a null and a reason rather than guessing.

Four things about this schema are doing real work.

stage_rationale must be a quote. Requiring the model to cite the transcript line that justifies a stage change cuts fabricated advancement sharply, and it gives the rep something to check in two seconds rather than twenty.

confidence is per field, not per record. A call can produce a certain next step and an uncertain stage. Collapsing that into one number throws away the information you need at stage 5.

unanswered is as valuable as the answers. A list of what the conversation did not cover is a coaching artefact and a pipeline-hygiene signal. It is also the field that stops the model from inventing content to fill a gap.

proposed_stage uses your stage names, injected into the prompt from the CRM. Not a generic funnel. If the model does not know your stages it will invent plausible ones, and plausible-but-wrong is the expensive failure here.

Set the stage definitions from the CRM at runtime rather than hardcoding them. Pipelines get renamed, and a rename that silently breaks extraction is a bad afternoon.

Stage 4: resolution, the stage everyone underestimates

Getting a good summary is easy. Landing it on the right record is where builds fail, and it is unglamorous enough that most demos skip it entirely.

The problem: a calendar invite gives you attendee email addresses. Those map to contacts, sometimes. Contacts map to companies, sometimes. Companies have several open deals, often. And the person who actually took the call may not be on the invite at all.

A resolution order that holds up in practice:

  1. Exact contact match on attendee email. Highest confidence, and it covers most meetings.
  2. Domain match to company when the email is unknown, then create the contact rather than dropping it.
  3. Deal selection: if the company has exactly one open deal, use it. If several, pick by most recently active and flag it for confirmation. If none, propose creating one rather than attaching the note to the company and losing it.
  4. Personal-domain fallback: gmail.com and equivalents resolve nothing, so fall back to matching against the meeting organiser's recent activity.
  5. Give up loudly. If confidence is low, route to a human queue with the transcript attached. Never guess a record.

That last rule matters more than the four above it. A note on the wrong deal is worse than no note, because it is wrong in a way nobody catches until a pipeline review goes sideways.

Stage 5: validation

Model output goes into a validator before it goes anywhere near a CRM field. The validator is ordinary code and it is not optional.

Thresholds are a business decision, not a technical one. Start conservative, around 0.8 for anything that changes a stage and 0.6 for descriptive fields, then loosen once you have watched a few hundred real calls. Erring toward the review queue early is what buys you trust; you can always speed up later, and you rarely recover from having written garbage into a pipeline in week one.

Stage 6: the confirmation surface

The rep confirms. This is not a temporary safety measure to be engineered away once accuracy improves. It is the mechanism that makes the data trustworthy and the mechanism by which the team comes to trust the system.

Stage 7: failure handling

The stage that separates automation from an expensive way to lose customer conversations.

Every external call in this chain can fail: the recording is not ready when the webhook fires, transcription times out, the model returns malformed output, the CRM rate-limits the write. Each needs a defined behaviour.

Add one daily reconciliation job: count yesterday's calendar meetings against yesterday's captured records and alert on the gap. It catches the failure mode where everything reports success and nothing actually ran.

What it costs to run

The model and transcription costs are genuinely small. At 20 reps taking 8 calls a day, transcription is the larger line and typically runs $10-$30 per seat per month, so roughly $2,400-$7,200 a year at that headcount. Extraction is tens of dollars a month at that volume, not thousands.

Build cost for one path is usually $6,000-$15,000, and maintenance runs 10-20% of that annually, mostly for API changes. The full picture is in what CRM automation costs; the point here is that the recurring AI cost is not the constraint people expect it to be.

Measuring it

Record the baseline before you ship, because you cannot reconstruct it afterwards.

If capture coverage moves and seller hours do not, you automated a path that was not where the loss was. That is useful information and much cheaper to learn in month one than month nine.

Stage changes are forecast inputs, and one wrong automatic advancement does more damage to trust than a hundred correct ones repair.

What accuracy should I expect from AI call summaries? Good enough to be useful immediately, and not good enough to be trusted blindly, which is why the confirmation step exists. Accuracy is much more sensitive to your extraction schema than to model choice: asking for named fields with per-field confidence and a supporting quote from the transcript outperforms a general "summarise this call" instruction by a wide margin.

What about consent and recording laws? Recording consent varies by jurisdiction and some require all parties to agree. Handle it at the conferencing layer with announcements and disclosure rather than in the automation, decide where transcripts are stored and for how long before you build, and get it reviewed if you sell into regulated industries. Transcripts are among the most sensitive data your business holds.

How long does this take to build? A working single path is typically four to twelve weeks depending on how many systems it spans and how messy record resolution turns out to be. Resolution is the stage that expands: everything else is fairly predictable, and matching conversations to the right deal in a real CRM rarely is.
